What happened to the marketing funnel in the age of AI?

By Bjorn Vandemeulebroucke · author of Become the Answer

I'm Bjorn Vandemeulebroucke, managing partner of a Word of Mouth Agency and author of Become the Answer. For over twenty years my work has been getting real people to recommend brands. Now that AI does the recommending, I measure and improve how brands show up in its answers.

The funnel

The funnel didn't disappear.
It collapsed into one moment.

And most of that moment is dark to your analytics.

The journey collapses into one recommendation moment.

It collapsed into a single moment. The classic funnel, awareness, consideration, intent, purchase, assumed the buyer moved through stages you could nurture at each. AI compresses the middle into one recommendation, made inside a conversation you cannot see. The funnel did not die; it shrank and went dark.

For fifty years, marketing organised itself around a funnel. At the top, awareness: get noticed. In the middle, consideration and intent: get compared, get shortlisted, get preferred. At the bottom, purchase. The whole discipline was the art of moving a buyer down it, one stage at a time, with a different play at each: an ad for awareness, a comparison page for consideration, a retargeting sequence for intent.

That model assumed the buyer walked through the stages in the open, where you could meet them at each one. AI breaks that assumption in two ways.

First, it compresses the middle. When someone asks an assistant what to buy, the machine does the considering for them, comparing options, weighing reviews, forming a shortlist, and returns a recommendation. Awareness, consideration, and intent, which used to be three stages you could influence separately, now happen inside a single answer, in one turn.

Second, that turn is invisible to you. The decisive part of the journey, the comparison that actually chose the winner, happened inside an AI conversation your analytics will never see. The buyer then arrives at your site already decided, and shows up in your dashboard as ordinary direct traffic. This is the AI dark funnel: the moment that made the sale is the one moment you cannot measure.

So the funnel did not disappear. It shrank to a single point and slipped out of view. Two consequences follow.

You can no longer drip-nurture a buyer through stages that now happen in one breath. If the whole of consideration collapses into one recommendation, the only thing that matters is being present and chosen in that moment, a different job than filling the top of a funnel and coaxing people down.

And your measurement is quietly broken. The traffic that looks direct is carrying AI-influenced buyers who bypassed every step you track. Your funnel dashboard can look healthy while the decision that mattered happened somewhere it cannot count.

The funnel is not dead. It is one moment now, and most of it is dark.
