Is SEO dead, or just shrinking?
By Bjorn Vandemeulebroucke · author of Become the Answer
I'm Bjorn Vandemeulebroucke, managing partner of a Word of Mouth Agency and author of Become the Answer. For over twenty years my work has been getting real people to recommend brands. Now that AI does the recommending, I measure and improve how brands show up in its answers.

The honest answer: search isn't dead, but AI answers and search overlap by only 8 to 12% (BCG X).
SEO is not dead, but its territory is shrinking. Traditional search still works for buyers with clear intent and for protecting your own brand name. What has changed is that a large, faster-growing share of buying questions is now answered by AI, and search wins you almost none of that.
Every few months, someone declares SEO dead. It sells clicks, and it is wrong. Google is still the most visited site on earth. People with clear intent still search. When a buyer looks you up by name, your search presence is still what greets them. None of that has gone away.
But something quieter has. The field SEO covers is getting smaller, on two fronts.
The first is that AI answers are eating search from the inside. Google’s own AI Overviews now appear on roughly half of US searches, up from about six percent eighteen months earlier (Google, 2026). More and more of a search ends before a single blue link is clicked.
The second is more uncomfortable. When BCG analysed millions of queries, it found that the brands AI answer engines name overlap with the brands ranking in traditional search by only eight to twelve percent (BCG X, 2026). Read that twice. Your hard-won page-one ranking buys you almost none of the answer. The two systems have quietly decoupled.
So the honest answer is: SEO is not dead, it is shrinking, and the part it no longer covers, the answer, is the part growing fastest, and the part most brands have no strategy for yet.
The mistake is to treat this as either/or. Keep the SEO that still earns intent and defends your name. But stop mistaking it for the whole field. The work that wins the answer: being readable, trusted, and clearly identified to a machine, is a different discipline, running in parallel, and it compounds. The brands that start now will be hard to catch.
From rankings to recognition. That is the shift.
